Why we are building ZuGrama: “It is not about possible or impossible, we are doing it ‘coz we want to.” - Monkey D. Luffy Explaining ZuGrama has always been difficult. Depending on who asks, we stumble over different definitions. Is it a startup? A real estate project? A research lab? A crypto-village? None of those labels feel quite right. They describe containers of things we already know, but they don’t capture the impulse of what we’re trying to do. So we want to step back and explain the thesis properly. We want to walk you through the exploration that led us here and share a diagnosis of the world that we can’t unsee. We are building ZuGrama because we believe the “Good Timeline” is currently losing, and we want to build the engine that helps it win. The Zu comes from Zuzalu. We need a high-agency, human-empowered timeline If you look at the charts, the world is better than ever. We have antibiotics, global logistics, supercomputers in our pockets, superintelligence in the cloud, we are headed towards abundance and singularity. As Hans Rosling points out in Factfulness, on almost every metric of material standard of living, we seem to be winning. It is a truly amazing time to be alive. But when we look at the actual texture of modern life, we feel a strange dissonance. We have the internet, but it often feels less like a library and more like a Skinner box designed to harvest our attention. We have miracle drugs, but the system that delivers them is opaque, fragile, and increasingly paternalistic. We have smart cities, but they are often built of hostile concrete and surveillance cameras, engineering loneliness into the very architecture. The most insidious form of imprisonment is the one we don’t recognize. We have been lulled into mistaking mere comfort for true freedom, and passive participation for genuine consent. It is a chilling effective Orwellian nightmare that we have willingly constructed. Think about it: We actively carry the tools of our own surveillance, constantly feeding data to and training the very algorithms that govern our digital lives. We are the ones who police the social and digital norms. We realized that while we are getting better products, we are losing agency. The “Good Timeline” is the one where we are Sovereign Custodians - where technology defends and increases human agency rather than replacing it. Take medicine: We like antibiotics, but we want Open Source Pharma. We look at projects like RaDVaC (the open-source vaccine collective) and wonder why a world where communities can verify and produce their own medicine is considered fringe. Our citizen science study at ZuGrama’s first pop-up was a small exploration into this, and it hinted at massive, untapped potential. Take infrastructure: We like the internet, and we like efforts like Starlink, but we also want hardened satellites and mesh networks - connectivity that nobody can just turn off. We want infrastructure where no one can censor or de-platform us during difficult times. There are so many infrastructures we are heavily dependent on that need to be thought of and rebuilt keeping unstoppable privacy and agency in mind. Take intelligence: We have superintelligence in the cloud, and we do have open-source models too, but there are too many people spending too much money on the centralized control of these systems. We tip our hats off to those fighting the good fight and building open source, but we also want intelligence that runs on our own hardware and serves our interests - not something that can extract our data and one day use that data for not-so-nice social penalties. So we had to ask: Why? Why is this timeline losing? Is it unwinnable? We define winning as having a structure of competition that enables this timeline. Right now, we only see competition on the other timeline - the one optimizing for extraction and control. The broken engine If centralized systems are the problem, decentralized open-source tools should be the answer. And in software (like Linux, Bitcoin, Ethereum), they seem to be winning. Or are they? Recently Milady has been waging war against the very definition of freedom in these systems, and we stand by the need to keep defining it. But when we look at the physical world - our biology, hardware, energy - open source is struggling. Consider insulin. The molecule was discovered in 1921 and its patent was sold for $1. Science has been solved for a century. Yet for decades, three companies held the market hostage, raising prices in lockstep while people rationed and died. Only after years of public outrage did prices finally drop in 2024 because of political pressure (not due to competition) and the threat of regulation. The Open Insulin Foundation has been working since 2015 to develop community-scale production protocols. They’ve produced insulin analogs in community labs in Oakland, Baltimore, and Paris. But they cannot legally scale. The knowledge is open. The permission is not. Nadia Eghbal wrote brilliantly about Working in Public and the economics of open source. Her work helped start a few programs in the open-source domains, but the movement seems to have stalled. We realized it’s a complicated problem. The social and economic engine to make these things viable are severely lacking. To build the world we want, we need to innovate across four specific axes where the current system is broken. We stand on the shoulders of giants who have been chipping away at this wall for decades. But as we looked at the landscape, we saw brilliance with gaps. The funding axis (the extraction problem) The current VC model relies on value capture. You invest in a company if it can build a moat, lock users in, and extract rent. But the things we need for the “Good Timeline” mostly look like public goods. They create massive value for society, but they’re hard to capture rent from. We’ve seen glimmers of hope: Gitcoin and Optimism proved we can use crypto to fund software public goods, and Fast Grants proved science funding doesn’t have to be slow and new innovations in funding and orgs like FROs, or BBNs. We are trapped in a world with unlimited capital for 10-minute grocery delivery but near-zero capital for resilient energy for example. We lack a “YC for the Good Timeline” that funds atoms - biotech, hardware, and infrastructure - in a way where the value isn’t captured via inevitable enshittification. We would not be here today without people and organizations investing in the deeptech category. We want more of it, but we also want it to avoid becoming centralized. The legitimacy axis (the illegal problem) In the current world, legitimacy comes from the State or a massive corporation. If you are an independent scientist, you are legally blocked from the frontier. We are in a situation where a closed-source AI is considered safe because a corporation owns it, but an open-source biological tool is “dangerous” because you own it. The gap is that we have no mechanism to verify truth or efficacy without waiting for a centralized authority to give us a stamp of approval. This does not mean we are saying give the ability to manufacture pathogens to millions of people - we are drawing out the contrast. On one hand, open data can do a lot of good; on the other hand, it can be dangerous. But would it not also be dangerous when just one centralized company has access to such capabilities, especially when it is almost god-like intelligence? The status axis (the cool problem) Right now, the smartest 20-year-olds want to work at the biggest AI labs or high-frequency trading firms. Why? Because that’s where the status is. The e/acc movement has done incredible work making “Builder Culture” cool again, reversing the narrative that ambition is bad. But it often stops short of questioning who controls that ambition. We haven’t yet managed to point that ambition at sovereignty. As long as working on open-source maintenance or resilience or open-science is seen as charity or janitorial work we cannot establish a civilizational fork. The integration axis (The density problem) Finally, we noticed that the people working on these problems are lonely. The bio-hacker is in Boston. The crypto-economist is in Berlin. The AI safety researcher is in SF. They never talk. Their tools never integrate. Vitalik Buterin’s Zuzalu experiment proved that when these people are in the same room, magic happens. Innovation explodes. We replicated the model at ZuGrama, and we had similar results. But Zuzalu was temporary. The density evaporated when the event ended. We lack a “scenius“ - a persistent physical density where these tools can integrate into a seamless life. There is a strong case to be made for having these physical settings run for longer periods of time - places that soak in these kinds of ideas and tools every day. That’s how the good timeline could win. History belongs to those who fork So what do you do when the engine of civilization is optimizing for the wrong things? You don’t try to fix it from the inside. You fork it. The sovereign fork (Pilgrims, Mormons, & Amish) Before we had digital forks, we had physical ones. Groups in the past realized they could not live by their own values if they were drowning in someone else’s compliance framework. The Pilgrims, Mormons, and the Amish exited the system and said no to what was being pushed as defaults. The innovation fork (Silicon Valley) Silicon Valley started as a fork. It was an exit from the East Coast establishment, the military-industrial complex, and the slow-moving hierarchies of the 20th century. It was a place where “pirates” went to build the open internet (Web1). But that fork may no longer be sufficient. The Innovation Fork made choices that no longer carry the spirit of its origin. The open internet became the closed, rented internet (Web2). The “pirates” became the Merchant Navy. The culture that once celebrated permissionless innovation is now dominated by walled gardens, regulatory capture, and ad-driven attention extraction. The Silicon Valley fork succeeded in scaling and enabling ambition to new greater heights. We need to learn from it and enable ambition and competition for other things as well. Balaji Srinivasan also called for SV to fork back in 2022. The economic fork (Crypto) Because the innovation fork got captured by centralized giants, and the financial system proved it couldn’t be reformed, we needed a new exit. People built an economic exit (Bitcoin/Ethereum). But the pirates of the economic fork are also becoming the Navy. We have pump.fun we have creator coins, and we celebrate when the Wall-Street adopts crypto - effectively turning it back into the same locked-in system, just with a different face. We see this as the struggle to find product-market fit, and stand by the people trying to enable the good timeline. We need a 4th fork We believe we are due for a 4th fork. We need a “Good Things Winning” fork. The economic fork gave us the tools to coordinate, but it didn’t give us a place to live. Meanwhile, the captured “innovation fork” is pushing us toward a dangerous path. You see this in the current tension between accelerationism and deceleration. The Accelerationists (like Marc Andreessen in his Techno-Optimist Manifesto) correctly diagnose that the system is stagnant and bureaucratic. They want to hit the gas pedal on everything. The Decelerationists (the Safety camp) correctly diagnose that hitting the gas without a steering wheel is suicide. They want to slow down, regulate, and pause. Vitalik Buterin called for a different approach in his essay My techno-optimism. If we just accelerate the current innovation fork (Big Tech), we just accelerate surveillance and centralized control and will not be building towards a flourishing-yet-survivalist future. If we just decelerate, we stagnate and die. He suggested d/acc (Defensive Acceleration), and we agree. (We recommend reading Vitalik’s essay for a deeper exploration of this framework.) Where e/acc says “build faster,” we say “build resiliently” Where Silicon Valley says “lock them in,” we say “give them the keys” Where the Decels say “stop the tech,” we say “democratize the tech” We need to accelerate, but we need to accelerate the technologies that defend human agency (cryptography, local and private AI, biosecurity) rather than the ones that centralize it. We respect the other forks, but we are solving for a different variable. Currently, technology is being used to strip-mine human attention. We believe there is a different way. We are building a fork where we hope the good timeline will win. The solution: it takes a village to build a village This brings us to what ZuGrama actually is. ZuGrama is the d/acc human fork. We are building a long-term physical community - a village where people live, work, and build together. A place with continuity, where relationships compound and tools integrate into daily life. The village tries to do three things: Live together at a human scale: With people who want a different type of future and are willing to build it. Build frontier tech the d/acc way: AI, cryptography, biotech, neurotech, resilient hardware, and governance tooling. Build humanistic technologies. Use it by default: People in this village use these tools and experiment with them daily. We are building a village because we need to be the first customers of this new stack. \- If we want local and private AI to win, we need a community that uses it to run their daily governance and innovates on novel ways of using it. \- If we want sovereign biology to win, we need a community opting in to participate in experiments and building open-source hardware. \- If we want to eventually become an interstellar species, we need to work on tech that will solve space problems by necessity, but solve Earth problems by design. \- If we want more humanness in the spaces we live in - spaces for good conversations, spaces for increased healthspan and lifespan - we need designs that do things like permaculture. We want to create a new form of competition. A world where communities compete to make life better. We want villages competing on who has the cleanest air, the most verifiable truth, and the most empowered citizens. Deep down, people want to be sovereigns, not users, and be in places that are beautiful with neighbors doing cool things. We can do this within existing nation-states, building a community of people who want the fork, testing, experimenting, and hopefully inspiring the nation-state to adopt these tools once we see results that increase human agency. We have more to say on how we are practically executing this. We will detail the specifics in an upcoming post. But it takes a village to build a village. \- We need funders and investors putting money into something like this and need to what YC did for SV innovation, but for this. \- We need people to come work on projects under the umbrella of d/acc. \- We need people to figure out how to make this competitive and sustainable for those building a better future. There are many adjacent efforts already. To name a few: Balvi Fund, success of the open pancreas project, the Foresight Institute, Renaissance Philanthropy, the DeSci efforts, ResearchHub, HumanTech, BFI , the d/acc days from Devcon and the Ethereum Foundation, Counter Culture Labs, Hugging Face Open Source models, Prospera, Network School, and Zuzalu spinoffs like us (ZuGrama), Edge City, Frontier Tower SF, Zuitzerland and more. The Mirror Because we have to look at the equilibrium we are currently in and ask where it leads. Carl Sagan, in Pale Blue Dot, looked at humanity and asked a haunting question: “We who cannot even put our own planetary home in order, riven with rivalries and hatreds... are we to venture out into space?” When we look at our current trajectory - at the fragility, the polarization, the sludge - we have to admit the answer is currently “No”. If we export our current equilibrium to the stars, we just export the problems. Sagan continued: “It will not be we who reach Alpha Centauri and the other nearby stars. It will be a species very like us, but with more of our strengths and fewer of our weaknesses.” This is why we are building ZuGrama. We are not arrogant enough to say “we are that species” But we are admitting that we do not want the status quo to get us there. We are building ZuGrama as a civilization incubator to see if we can foster those strengths. We are building the exit to a future of sovereign frontiers. Are you coming?
